Improve activation in a product-led funnel

In a product-led funnel, the first session decides most of the outcome. Define the moment of value and shorten the road to it.

The idea, in one paragraph

SaaS onboarding is the process of guiding new users from signup to first value. It includes product tours, checklists, in-app guidance, and education — to accelerate time-to-value and increase activation and retention. Onboarding is the critical bridge between acquisition and retention in SaaS. A poor onboarding experience loses users before they ever experience value; a great one accelerates time-to-value and builds loyalty. Activation has the biggest impact on MRR of all the 'Pirate Metrics'.

SaaS onboarding

Defining your activation event — the moment a user experiences core value. Design the onboarding flow to guide users to that event as quickly as possible (ideally under 10 minutes). Use a mix of product tours, checklists, and in-app guidance. Personalise onboarding based on user persona or use case. Measure activation rate, time-to-value, and onboarding checklist completion. Map your current onboarding flow, identify where users drop off, and simplify those steps.

Activation campaigns SaaS

Defining the activation event and mapping the user journey to it. Design a welcome email sequence that introduces the product and sets expectations. Set up behavioural triggers — e.g., if a user hasn't completed a key action within 24 hours, send a guidance email. Use in-app checklists and tooltips to guide users. Personalise recommendations based on user behaviour. Set up a 3-email welcome sequence and a behavioural trigger for users who haven't activated within 48 hours.

Product-led growth playbook

Build one by documenting the PLG strategy, the core metrics and their definitions, the roles and their responsibilities, and the key processes (activation, handoff, expansion), then keep it living. Fix shared definitions, leave room for experiments. Standardise the definitions and standards teams must share, and let the tactics keep evolving underneath.
